A 90-day plan for improving retail execution

Pilot a stronger retail execution operating model before trying to transform every store and team at once.

A retail execution improvement program does not need a big-bang technology rollout. It needs one business problem, a measurable baseline, frontline involvement and a disciplined path from evidence to corrective action.

Days 1-30: understand the current system

Interview representatives, area managers, commercial teams and retailer-facing stakeholders. Shadow real visits. Map current store selection, call-cycle planning, surveys, evidence, issue ownership and reporting.

Deliverables:

  • A documented business objective, such as improving priority-SKU availability.
  • A clean list of pilot stores and product scope.
  • A baseline for two or three outcomes, with known data limitations.
  • A list of the most time-consuming non-value-added field tasks.
  • A named program owner and working team.

Before introducing new scores, test whether everyone agrees what is meant by in-stock, authorized, visited and resolved.

Days 31-60: pilot in realistic conditions

Choose territories that represent real variation: different store formats, access conditions, distances and performance levels. Deploy a small standard visit playbook, the required product list, a few priority metrics and an exception process.

Observe how field representatives use the workflow. Measure real visit duration and the number of incomplete or ambiguous responses. Correct the design quickly rather than waiting for a formal retrospective. Do not roll out a survey that produces attractive dashboards but frustrates the people expected to complete it.

Deliverables: pilot visit guide, agreed metric dictionary, first field manager review, owner matrix for key exceptions, and a written decision on what to change.

Days 61-90: stabilize and scale deliberately

Review the pilot outcomes and data confidence. Confirm whether the operating model reduced unresolved issues or improved execution quality. Refine store tiers, task lists and resourcing. Train supervisors to run short weekly reviews rather than relying on a central analyst.

Establish the release and change process for question wording, product masters, campaign requirements and reporting definitions. Select a staged expansion that protects operational continuity.

Deliverables: approved operating model, scalable training material, weekly and monthly review agendas, and a decision on next territories and investments.

Stop signs

Pause expansion if basic records are not syncing reliably, field users cannot complete the workflow within real visit windows, scorecard denominators remain disputed or no one is accountable for exceptions. Scaling those defects simply increases the number of problems.
