1. Define the intervention
- Business problem: __________________________
- Stores / products / dates: __________________________
- Change made by the field team: __________________________
- Primary outcome metric: __________________________
- Operational leading metric: __________________________
- Comparison or control group: __________________________
- Potential confounders: seasonality, stock, price, promotions, retailer events, competitor activity
2. Record actual results
| Item | Baseline | After | Comparison group | Evidence source |
|---|---|---|---|---|
| Eligible-store availability | ||||
| Campaign compliance | ||||
| Verified issue closure | ||||
| Units sold | ||||
| Contribution margin | ||||
| Field labor and travel | ||||
| Campaign materials and other cost |
3. Estimate impact cautiously
- Incremental units: compare appropriate adjusted sales, not simply before versus after.
- Incremental contribution: estimated additional units x unit contribution margin.
- Incremental cost: labor, travel, management time, materials, services and rework attributable to the change.
- Net contribution: incremental contribution minus incremental cost.
- ROI relative to cost: net contribution / incremental cost, when denominator is positive and appropriate.
4. Document limitations
What would have happened without the change? Which assumptions cannot be tested? How complete and timely is the observed store data? Are apparent improvements driven by changed survey coverage or scoring definitions?
