1. Program definition

FieldEnter your definition
ObjectiveExample: improve priority SKU availability in eligible grocery stores
Eligible storesSpecify retailer, format and coverage region
Eligible productsVersion-controlled, store-specific assortment
Audit timingVisit date/time and campaign window as applicable
Accountable scorecard ownerName or business role
Review frequencyWeekly operational, monthly strategy
Scoring versionVersion identifier and effective date
Data completeness thresholdDefine locally and document rationale

2. Sample score architecture

DimensionExample weightWhat passesWhat is excluded
Availability35%Expected product on intended shelfProducts not authorized here
Range20%Authorized SKU present in agreed assortmentDelisted/expired obligation
Shelf20%Applicable placement, facing, price requirements metNo agreed reference standard
Promotion15%All mandatory campaign checks met on timeStore not eligible for campaign
Issue closure10%Due issue verified resolvedNo applicable due issue

Important: Agree a written rule for what happens to weights when a whole dimension is not applicable. One option is to re-normalize eligible weights; another is to withhold the composite. Choose deliberately. Never automatically score an absent dimension as 100%.

3. How to calculate

  • Component pass rate: passed applicable checks / all applicable checks x 100.
  • Composite (when all dimensions apply): sum(component score x approved dimension weight).
  • Optional re-normalized composite: sum(applicable dimension score x weight) / sum(applicable weights).
  • Data completeness: valid observations / required eligible observations.

Show the numerator, denominator, component and data completeness next to the composite. Missing data is not a pass.

4. Illustrative store report

ItemSample resultResponse
Availability14/18 eligible SKU checksAssign OOS causes and owners
Planogram6/8 applicable checksVerify shelf layout and authorized deviations
Promotion2/3 mandatory conditionsEscalate missing display material
Open corrective actions3, of which 1 overdueReview owner and next verification
Record quality21/23 required observations validInvestigate two missing checks

5. Governance checklist

  • Every check has a clear business purpose and allowed response set.
  • N/A and not-observed are not treated as passes.
  • Weights are approved, versioned and understood.
  • A critical safety or quality failure can trigger action regardless of total score.
  • Data completeness appears beside the result.
  • Exceptions have owners and due dates.
  • Historical scores can be interpreted after changes.
